Poor starting 8v

Vehicle is 91 Scirocco Scala with DX engine and head, 8v and CIS (K-jet)

Recently it has been taking longer to fire up as if the starter is turning 
slowly and it makes a rather mechanical cracking sound before it fires. When 
it fires it does on 2-3 cylinders and then after less than a second all four 
come on line. Sometimes it will stall once but will fire again on all four.

After that all is fine, its producing its power just fine and going well, 
giving good mileage etc etc

At first i thought it was damp but it does this even if the engines warm


Any ideas
